AEO vs SEO: What Actually Changes (and What Doesn't)
AI answers now sit between your buyer and your website. Here is what genuinely changes when you optimise for answer engines, and the SEO fundamentals that still decide whether you get cited at all.

Growth marketer, AEO
Every B2B SaaS marketing team I speak to is asking a version of the same question: is answer engine optimisation a new discipline, or is it SEO with a fresh label? The honest answer is that it is neither. AEO is not a replacement for search engine optimisation, and it is not a rebrand either. It is a second layer that sits on top of the fundamentals you already run — and the teams that treat it as a total reset usually end up worse off than the teams that quietly extend what already works.
This post separates the two clearly: what genuinely changes when a language model stands between your buyer and your website, and what stubbornly stays the same.
The one-line difference
SEO optimises for a ranked list of links. AEO optimises for a synthesised answer where you may be one of three sources cited — or not mentioned at all.
That distinction matters because the unit of success changes. In classic SEO, the win is a position and the metric is a click. In AEO, the win is inclusion in the answer, and the metric is a citation or a recommendation. A buyer who reads an AI answer that names your product and two competitors has already been influenced, whether or not they ever land on your site.
If you only measure sessions, an AEO programme can look like it is doing nothing while it is quietly shaping your shortlist.
What actually changes
1. The query is longer and more conversational
Keyword research built around two- and three-word head terms misses how people prompt. Buyers type full situations: "best customer messaging tool for a Series A SaaS with a small engineering team". The practical consequence is that your pages need to answer specific, qualified scenarios, not just own a generic category term. Long-tail coverage stopped being a nice-to-have the moment models started rewriting queries into intent.
2. Extraction beats persuasion in the first 100 words
A language model reads your page looking for a quotable, self-contained claim. Marketing prose that builds to a point over six paragraphs gives it nothing to lift. Pages that get cited tend to answer the question immediately, then justify the answer underneath. The persuasion still matters — it just comes second now.
3. Off-site consensus carries more weight
Classic SEO treats third-party mentions mainly as links. Answer engines treat them as corroboration. When several independent sources describe your product the same way, the model repeats that description with more confidence. Review platforms, comparison roundups, community threads and analyst write-ups feed directly into how AI describes you. You are not just building authority any more — you are building a consistent story across places you do not control.
4. Structure is read literally
Headings that pose the question, direct answers beneath them, definition sentences, comparison tables and FAQ blocks all make a page easier to parse and quote. Schema markup helps the same way: it removes ambiguity. None of this is new to SEO, but the payoff is bigger, because a machine is now the primary reader.
5. Freshness has a shorter half-life
AI answers about fast-moving categories skew recent. Pages that name the current year, cite recent data and carry a visible update date get pulled more often than evergreen pages that have not been touched in three years. A quarterly refresh cycle on your core pages is now part of the job, not a spring clean.
6. Measurement is entirely different
Rank tracking does not tell you whether ChatGPT recommends you. You need share-of-answer tracking: a fixed set of buying prompts, run on a schedule across the major assistants, logged so you can see whether you appear, how you are described and who appears alongside you. Then you connect that to pipeline by asking on your forms and in sales calls where the buyer first heard about you.
What does not change at all
Here is the part that saves most teams a lot of wasted money.
- Crawlability. If a model cannot fetch and read your page, nothing else you do matters. Rendering, robots rules, status codes and site speed are still the floor.
- Topical depth. Models favour sources that cover a subject thoroughly. Thin, scattered content performs badly in both worlds.
- Authority. Links, brand mentions and genuine expertise still determine whether you are treated as a credible source.
- Intent matching. Understanding what a buyer wants at each stage is the same skill it has always been.
- Comparison and alternatives pages. These were the highest-converting SEO assets in B2B SaaS, and they are the pages AI leans on most when a buyer asks for a recommendation. They got more valuable, not less.
In other words, roughly 70% of an AEO programme is good SEO executed with more discipline. The remaining 30% — answer-shaped writing, off-site consensus, entity clarity and share-of-answer measurement — is the genuinely new work.
How to run both without doubling your team
You do not need two content teams. You need one workflow with a few extra steps.
- Audit what AI already says about you. Take 20 to 40 real buying prompts and run them across ChatGPT, Perplexity, Gemini and AI Overviews. Record whether you appear, how you are described and which competitors show up.
- Fix the factual base. Make sure your positioning, pricing model, integrations and ideal customer are described identically on your site, your review profiles and any directory you appear in.
- Rewrite your money pages answer-first. Comparison, alternatives, pricing and integration pages first. Lead each section with a direct answer.
- Add the structure. Question-shaped H2s, FAQ blocks with FAQPage schema, tables for comparisons, clear definitions.
- Work the off-site layer. Reviews, credible roundups, community answers where your buyers actually ask questions.
- Track monthly. Same prompt set, same schedule. Report share-of-answer next to organic traffic, not instead of it.
The strategic read
SEO is not dying; the click-through part of it is compressing. Informational traffic that used to land on your blog increasingly gets answered on the results page or inside an assistant. What survives — and what converts anyway — is the bottom-of-funnel layer where buyers compare, evaluate and decide.
So the right response is not to abandon search. It is to shift effort towards the pages that influence decisions, make them machine-readable, build the off-site consensus that makes an AI confident enough to name you, and measure the thing that now matters: whether you are in the answer at all.
Do that consistently and the two disciplines stop competing for budget. They become one programme with two scoreboards.
FAQs
Is AEO replacing SEO?+
No. AEO is a layer on top of SEO. Crawlability, topical depth, authority and intent matching still decide whether an answer engine can find and trust your page. AEO adds answer-shaped writing, structured markup, off-site consensus and share-of-answer measurement.
What is the main difference between AEO and SEO?+
SEO optimises for a ranked list of links and measures clicks. AEO optimises for inclusion in a synthesised AI answer and measures citations, mentions and how your brand is described.
How do you measure AEO success?+
Track share-of-answer: run a fixed set of real buying prompts across ChatGPT, Perplexity, Gemini and AI Overviews on a schedule, and log whether you appear, how you are described and which competitors appear with you. Connect that to pipeline with self-reported attribution on forms and sales calls.
Which pages should a B2B SaaS optimise for AEO first?+
Comparison, alternatives, pricing and integration pages. These are the pages buyers ask assistants about and the ones AI leans on when making a recommendation.
Does schema markup help with AI search?+
Yes. Schema removes ambiguity about what a page contains. FAQPage, Article and Product markup make it easier for an answer engine to extract and attribute a specific claim to you.
